Crynodeb: | Servimotor is an automobile mechanic located in Quito. It is considered a microenterprise with 9 workers. Its business cores are mechanic, straightening and painting vehicles high and medium range, principally Asiatic. The project begins by setting out the problem as the management and operational deficit due to overall disorganization. These improvement proposals are using Lean Manufacturing tools in the areas of mechanic, straightening, painting and car wash. Based on information from the study of the current situation by using quality tools and the measurement of the OEE. The administrative area improves are focused on strategic planning, customer service and gathering data. Meanwhile in the operational area they are related to minoring death times, movements and reprocesses; releasing spaces, improving working environment, preventing errors, and quality control. The proposals for the administrative areas are Hoshin Kanri for strategic planning, Poka Yoke for data collection, NPS for customer satisfaction and Kaizen for improvement planning. For the operational area its planned a 5S implementation for sorting and cleaning, Kanban for restocking, process standardization and quality control. As results from this work, in the administrative area are strategic planning maps and ways to communicate it, a form to be completed for gathering data, and a dashboard for measure and control. For the operational area it is proposed 5S implementation, the creation of Kanban cards, and the standardization of car wash. This is a low investment project. The improvements are estimated to be seen in 6 months from is application, having a total increase on the OEE of 24 percent, reducing under used areas on 15 percent, minoring time in car wash of 37 percent and general improvements in sorting and cleaning of 41 percent. |
