الملخص: | In Ecuador, reengineering techniques are already being applied in companies, seeking their optimization to raise the yields of business processes, having as key elements the support and commitment of change by senior management, its workers; As well as the use of new technologies and dinamizadores of the changes, granting a greater scope to make a company more optimum and efficient. In our country is where most credit unions have been developed, all due to the financial crisis of the year 2000 most of the cooperatives received the savings of the clients who lost confidence in the banks; And it is the solvency of the same that has caused that there are approximately 3,000,000 of members grouped in 6000 cooperatives. At present new cooperatives are being born, all based on expectations of attracting the attention of their partners with new products and financial services. In fact, cooperatives are so popular that they are growing by an average of 15% per year according to the Superintendence of Banks and Insurance. However, all of these cooperatives are hit by a high rate of customer service deficiency, a lot of delays in loan procedures, delinquency, due to the fact that at the moment of granting loans and with the desire to be more agile in That task, do not take the necessary guarantees for the payment of the debt. In view of this, it has been proposed as general objective to carry out a re-engineering of processes in the Small Business Saving and Credit Cooperative (Cacpe Zamora) of La Ciudad De Zamora, Province of Zamora Chinchipe because the Cooperative CACPE ZAMORA does not have a process reengineering. In order to meet the stated objective, methods and techniques were applied throughout the research process: through the application of surveys to a sample of 400 clients of the cooperative, 39 employees and an interview with the manager. The results showed that the Cooperative was created in 1989, the same one that is installed in Canton Zamora, province of Zamora Chinchipe, has a long history for which they are properly structured and have mission, vision and institutional objectives. It was evidenced that the central problem of this Cooperative is not to count their processes well defined, reason why they do not know about the classification of the same and their activities in concrete form. For this purpose, the activities of the cooperative were analyzed and identified in operational and strategic processes. Within the operational processes we have: Captations, within which were found the following data: Opening of savings account with activities that have unused time of 11 minutes; Deposit savings, with an unused time of 3.4 minutes. Box daily, with a spare time of 20 minutes. Business, among which the following data were found: Credit promotion and prequalification, Downtime 17 minutes. Within the Strategic processes we have: In the strategic processes that refers to the administrative part related to accounts and credits we find the Macro process Fixed Term Investments, which found unused times of 29 minutes; Finally Fixed-term investments, in which the current times have a prudent way, since their activities are in correct order; So there is no suggestion for it. Once analyzed the activities, processes and critical points we proceeded to make a proposal with new processes considering the times unused the same that will be saved in a total of 68.80 minutes that would come to be considered a saving in the sum of all the processes of The Cooperative of Savings and Credit Cacpe Zamora, the same ones that would benefit in the agility of the processes and saving of money for the Cooperative and the most clients satisfied with the efficiency in the service. In the delimitation of process requirements the following is evident: It is not necessary to incorporate new personnel, nor to improve the distribution of functions. It is necessary the considerable reduction of times which will reflect in an economic benefit for the company. It is also important to train staff for which the total cost of $ 2,400 is proposed; The publicity is another of the urgent requirements of the Cooperative, reason why it is proposed the printing of diptychs for a total value of 950 Dollars; Finally indicates that it is required to contract the dissemination of services for a value of $ 160 per month. Total amount of requirements budget 4,320.00 US dollars. It is important that companies apply process reengineering, which will contribute to know the processes in full and to perform operations in a shorter time, making better use of human resources and financial. |
